Data-strategy design | Unlocking value in sports through data transformation

Whether enhancing high-performance environments or empowering business growth through operational efficiency, data is considered the “fuel” for driving success inside sports entities at all levels. Nevertheless, as organizations undergo their own data transformations, data ownership alone is not enough to deliver results. There’s a need for optimizing data-collection and data-management processes to improve strategic decision-making within every department, while data alignment across multi-stakeholder ecosystems is key to executing the strategic roadmap that binds them.

The development of a data strategy allows sports organizations to enhance their efforts across the board – from the performance of elite athletes in the sporting arena to achieving their business objectives such as audience and commercial growth. Writing for Forbes.com, N3XT Sports CIO Motasem El Bawab says: “Collecting data is not the end goal – it’s the starting point. The organizations that will lead in the next five years won’t be those with the largest data lakes. They’ll be the ones that know how to structure, activate and measure the data they already have.”

Data strategy is fundamental to a sports property’s transformation efforts. Whereas it holds the potential to unify complex ecosystems, without a clear strategy behind their data management, organizations are often run as a one-dimensional enterprise, for which high-level decisions are left to human intuition. Using data strategically means leveraging data to gain a full picture of its operations, finding gaps in its performance and where gains can be made, and is useful for optimizing performance no matter who’s using the data – whether they’re an athlete or CEO.

N3XT Sports has a proven track record of delivering data-strategy projects for high-performance sports organizations. With a project team consisting of data strategists and extensive experience working in the sports sector, the company possesses deep technical expertise for optimizing data systems, while helping our clients assess their data maturity, identify areas for improvement, and define robust strategic roadmaps that empower them to harness the full potential of their data.

The discovery phase is a key step in developing a robust data strategy

Data-strategy development is a multi-step process, including an in-depth discovery phase, and is unique to every organization. Speaking on the subject, Omar Zerrad, N3XT Sports Digital Transformation Senior Consultant, says that, while “data is king”, the context in which it is used is essential for optimizing an organization’s data processes. Omar outlines the importance of understanding an organization’s infrastructure for “transforming raw data into valuable intelligence” and the process of “cleaning and integrating an organization’s existing data” in order to develop a unified data strategy.

“There are several steps we take when developing a data strategy for our clients, including an assessment – in the first instance – of how (and whether) they collect data, and the areas where datasets are either siloed or duplicated,” Omar explains. “Wherever we find disparities in the data, it’s vitally important that the data undergo a thorough cleaning process so that the data can be easily extracted and manipulated.

“Sports organizations often own very good data which may simply not be consistent or usable across their departments in its current framework. Therefore, while data is king, context is queen. Our ethos is: the stronger the data at your disposal, the easier it will be when it comes to leveraging data to inform and meet your business objectives. Developing the right data strategy for your organization will first depend on your efforts to optimize your data collection and retrieval within an optimized technology stack.”

N3XT Sports supports multiple high-performance sports teams and bodies with their data strategies. Our data-strategy projects include:

  • Data consolidation: N3XT Sports was appointed by the Union Cycliste Internationale (UCI) in early 2024 to spearhead the implementation of the cycling federation’s fully integrated, mobile-friendly Information Management System (IMS) and followed a comprehensive discovery phase which covered gap analysis, a review of UCI’s pre-existing system architecture and a process re-design. UCI’s goal was to synthesize vast amounts of competition, athlete, and sports data. “The IMS is designed to empower the cycling community with advanced data insights and streamline operations like never before,” Mota says. “It’s about creating a legacy of progress, efficiency, and connectivity in sports technology.”
  • Data analytics: In 2021, N3XT Sports helped develop a digital transformation strategy for top-flight Italian football club Parma Calcio, including the conceptualization and implementation of the club’s very own Performance and Analytics (P&A) Department. “Performance analytics is a powerful asset for improving an organization’s on-field success and can be utilized to drive off-field productivity and efficiencies,” explains Mounir Zok, N3XT Sports CEO. “In addition to its impact on the field of play, it has helped the club improve its data management off the pitch, including the development of strategic technology partnerships across the football sector.”
  • Data optimization: Since 2022, N3XT Sports has supported the design and implementation of the Professional Footballers’ Association’s (PFA) data and digital transformation strategic plan for building a multi-functional, member-centric digital ecosystem, including a thorough assessment of the players’ union’s technological infrastructure. This included the deployment of the PFA Member Portal and PFA Employee Portal. “Whereas, historically, the PFA has been heavily reliant on ‘old fashioned’ paper communications […] our collaboration has transformed the way in which our organization collects, shares, and analyzes membership data,” says Patrick Coyle, COO for the PFA.

With data transformation, sports must strengthen their data governance & compliance

While data transformation provides a sports organization with a 360° view of its operations and advocates faster, more accurate decision-making, the support of a scalable, centralized information system – also known as a “single source of truth” – offers clearer pathways to technology integration, which require new levels of data governance and compliance. Going forward, organizations will need to re-assess and upgrade their security protocols when integrating new layers of data management into their existing operations and expanding their technology stack.

This will be important as sports properties continue to introduce solutions supported by artificial intelligence (AI), for example. With AI playing a more established role in analyzing data, while helping to improve productivity and the efficiency of its customer-data management, it is important for organizations to review their protection and privacy policies early so that they can take the appropriate steps to modernizing their data infrastructure.

“Given the importance of fan, athlete, and stakeholder data to the sports industry, data optimization is key for organizations to reduce the cost of storing duplicated and redundant datasets,” says Hisham Shehabi, N3XT Sports COO. “Data consolidation is therefore a crucial step for sports properties to take during the digitization of their internal workflows.”

N3XT Sports specializes in guiding organizations from an initial discovery phase through the development and implementation of a fully realized data strategy; an approach which ensures the seamless transition between a comprehensive assessment of our clients’ data infrastructure and processes, through to the design, development and implementation of their data strategy. The goal is always to upgrade both the organization’s data-collection and data-management capabilities, while strengthening its data governance as the organization continues to scale its data infrastructure, in turn nurturing a data-led mindset within its workforce.

At N3XT Sports, we support our clients at every stage of their data-strategy development from the assessment of their data infrastructure, strategy delivery and implementation, and workforce upskilling and change management. Artificial intelligence (AI) is no longer a side experiment in sport; it is becoming a defining capability in how organizations operate. However, many sports properties remain caught in an innovation execution gap and unsure how to implement AI tools into their existing infrastructure. While AI is on the strategic agenda, the ways the workforce utilize the technology day-to-day in a non-uniform manner and is often used haphazardly and not in unison with the organization’s goals.
